Modernizing ERP Without Starting Over
By David Cervelli

Modernizing ERP Without Starting Over

In the enterprise software world, “modernization” often sounds like starting from scratch — a full reimplementation, a disruptive migration, or an expensive multi-year journey. But for many manufacturers and distributors running proven ERP systems like Infor LN or Baan, the smarter question isn’t “Should we replace it?” but “How can we modernize what already works?”

At Inavista, we’ve helped organizations strike that balance. They wanted the innovation and agility of the cloud, but without losing the core processes that had been refined over years. The key wasn’t a restart — it was a measured modernization approach that built on their existing strengths while positioning them for the future.

The Myth of “Rip and Replace”

Too often, modernization projects begin with a blank slate — new system, new processes, new integrations. That sounds appealing in theory but in practice can be disruptive, risky, and costly.

Legacy ERP systems like Infor LN (or even older Baan versions) often contain years of embedded business logic: costing methods, order flows, custom pricing rules, and process configurations that reflect real-world operations. Rebuilding all that from scratch rarely delivers proportional value.

Modernization doesn’t mean abandoning the past. It means bridging the past to the future — connecting what’s proven to what’s possible.

The Smarter Path: Incremental Modernization

The most successful organizations we work with take an incremental approach built on three pillars:

  1. Stabilize what works.
Before introducing new technology, ensure the existing ERP is clean, stable, and well-documented. That means reviewing data integrity, pruning unused customizations, and validating core business processes.
  2. Modernize where it matters.
Focus investments on the areas that deliver measurable impact — automation, analytics, collaboration, or mobility. This targeted modernization keeps costs contained while delivering visible value.
  3. Prepare for the cloud.
Modernization is often the first step toward a cloud-ready foundation. Whether the goal is Infor CloudSuite or hybrid deployment, the groundwork starts with strong data, process alignment, and integration readiness.

Five Modernization Strategies That Work

Through years of implementations and upgrades, Inavista has developed proven methods to modernize ERP environments without hitting reset. Here are five of the most effective:

  1. Upgrade Strategically, Not Automatically

Upgrades should serve business goals — not just technology lifecycles.
Instead of chasing every new version, evaluate what’s changing and how it supports your strategy. Reolli’s tracking capabilities make it easy to plan, document, and validate incremental upgrades while maintaining governance and traceability.

  1. Eliminate Shadow Systems

Many companies layer spreadsheets and Access databases over their ERP because of perceived limitations. Over time, these “shadow systems” become data silos. Modernization means identifying these off-book processes and replacing them with integrated ERP functionality or lightweight extensions — often without replacing the core ERP.

  1. Introduce Modern Interfaces and Automation

Infor’s newer platforms and Infor OS allow users to modernize the experience through automation, workflows, and API connectivity — without rewriting the entire backend.
Example: A manufacturer replaced manual Excel-based approvals with Infor OS workflows integrated into LN, reducing lead time and improving visibility across departments.

  1. Enhance Analytics and Visibility

Modern ERP isn’t just about transactions; it’s about insights. Implementing Birst analytics, Infor Mongoose dashboards, or even Power BI connections can provide executives with real-time visibility while keeping the core ERP untouched.
You don’t need to rebuild — just expose the value that’s already in your data.

  1. Prepare Your Data for Tomorrow

Data migration and quality are often the biggest roadblocks in any modernization journey.
Start now: cleanse master data, align naming conventions, and define ownership. Whether your next step is CloudSuite or continued on-prem improvement, clean data is the single most important modernization investment you can make.

When Incremental Becomes Transformational

One recent Inavista engagement involved a leading construction manufacturer that was decommissioning an aging Oracle system. Instead of launching a full-scale, company-wide replacement, the organization chose a phased modernization approach — beginning with a single division as a pilot to implement Infor LN.

This strategy allowed the company to validate processes, stabilize operations, and refine the new ERP environment before extending it to other business units. The result was steady progress with minimal disruption — building confidence and momentum across the organization while maintaining focus on day-to-day operations.

The Role of Governance and Tools

Modernization doesn’t succeed by accident — it requires structure.
That’s where project governance, clear accountability, and real-time tracking make the difference.

Tools like Reolli bring modernization to life by:

  • Organizing activities across phases (Assess, Plan, Execute, Validate)
  • Providing visibility into dependencies between old and new systems
  • Tracking testing, approvals, and data readiness milestones
  • Creating a single system of record for modernization tasks

With governance in place, modernization becomes predictable — not painful.

Why “Start Over” Rarely Works

Every project leader has heard the pitch: “If we start fresh, we’ll do it right this time.” The reality is that business complexity doesn’t disappear with new software.
The same data, people, and processes still need to come together — and those challenges often reappear after a restart.

Instead of erasing the past, Inavista helps clients evolve from it. The best modernization strategies honor what works while methodically improving what doesn’t.

Measuring Success

Modernization success isn’t just about new technology — it’s about outcomes:

 Outcome Before Modernization After Modernization
Process visibility Fragmented Unified dashboards
Data quality Inconsistent Verified, governed
Custom code Heavy reliance Streamlined core
System downtime Frequent Minimal
ROI realization Slow Accelerated through targeted improvements

These results show that modernization doesn’t need to mean disruption. With the right approach, it becomes an evolution that protects existing value and positions the organization for future innovation.

The Bottom Line

Modernizing ERP isn’t about tearing everything down — it’s about building a smarter bridge to the future.
Start by understanding what works, simplify where you can, and invest where it counts.

At Inavista, we believe modernization should empower, not overwhelm. Whether you’re upgrading, integrating, or preparing for cloud migration, we help you get there with structure, visibility, and control.

Because the best ERP projects don’t start over — they start smarter.
